Eli Whitney's celebrated 1801 demonstration before President-elect Jefferson — assembling musket locks from parts picked "at random" — was staged with pre-fitted, marked parts; historians later showed true interchangeability took the U.S. armories another four decades of gauges and jigs to actually achieve.

Interchangeable parts means manufacturing components to tolerances tight enough that any example of a part fits any unit of the product, with no hand-fitting. The secret is not skill but discipline: fixed jigs guide the tools, and hardened gauges — not the neighboring part — are the standard every piece must satisfy. A musket lock, a clock gear, or a pump valve becomes a commodity instead of a one-off.

It changed what "broken" means. A machine with hand-fitted parts dies with its maker's availability; a machine with interchangeable parts is repaired by shipping a spare — repair becomes logistics, not craftsmanship, which is why armies pushed the idea first. The French gunsmith Honoré Blanc demonstrated interchangeable musket locks in the 1780s, and the U.S. armories at Springfield and Harpers Ferry (notably John Hall's rifle works) turned the idea into working "armory practice" by the 1820s–40s, whatever Whitney's showmanship claimed in 1801.

Armory machinists built special-purpose milling machines, fixtures, and jigs so that each operation was located by the machine rather than by eye. Sets of go/no-go gauges, themselves checked against master gauges, were distributed to every workstation, and inspection against the gauge was mandatory. The cost was enormous up front — Hall spent years building the toolset before the first interchangeable rifles emerged — but every unit after that was cheap.

Interchangeability is the foundation of mass production: the sewing machine, the reaper, the bicycle, and eventually Ford's assembly line all depend on parts that need no fitting. It created the spare-parts economy, made field repair of military and farm equipment routine, and established the gauge-and-tolerance culture that modern engineering drawings, standards bodies, and global supply chains still run on. Without it, an assembly line would jam at the first part that almost fit.

Hardened steel gauges and fixed jigs: every worker makes each part to match the gauge, never to match the mating piece, and inspectors reject anything the gauge refuses.
